It is a disciplined practice that creates shared understanding, surfaces real differences, and leads to genuine commitment. <\/p>\n\n\n\n<p>I one of my previous posts, I wrote about why <a href=\"https:\/\/salomons.coach\/en\/from-agreement-to-commitment-why-real-alignment-is-built-in-dialogue\/\" target=\"_blank\" rel=\"noopener\" title=\"getting from agreement to commitment\">getting from agreement to commitment<\/a> is quite a process, and why real alignment is built in dialogue. <\/p>\n\n\n\n<p>In many leadership teams I work with, alignment is treated as something that must be <em>shown<\/em> once a decision is made. The intention is usually good: clarity, consistency, and execution matter, especially in complex, high-pressure environments. Yet over time I have learned that alignment that needs to be displayed is often a signal that something earlier in the process was missing. Not more control. Not more discipline. But more <strong>dialogue before commitment<\/strong>.<\/p>\n\n\n\n<p>Based on what consistently works in senior teams, these are the <strong>core rules<\/strong> for having an excellent dialogue.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">1. Be clear about the purpose of the dialogue<\/h3>\n\n\n\n<p>Before people speak, they must know <em>why<\/em> they are speaking.<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Is the goal <strong>sense-making<\/strong>, <strong>decision-making<\/strong>, or <strong>alignment<\/strong>?<\/li>\n\n\n\n<li>Are we exploring options, or are we choosing?<\/li>\n<\/ul>\n\n\n\n<p>Unclear purpose produces either endless discussion or premature closure. Excellent teams name the phase explicitly.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">2. Separate exploration from decision<\/h3>\n\n\n\n<p>Do not decide while you are still thinking. In the dialogue phase:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>No defending positions<\/li>\n\n\n\n<li>No lobbying for outcomes<\/li>\n\n\n\n<li>No signaling of preferred solutions by senior leaders<\/li>\n<\/ul>\n\n\n\n<p>This creates space for real thinking instead of political positioning.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">3. Surface differences early, not politely late<\/h3>\n\n\n\n<p>Agreement that arrives too quickly is a warning sign. Leaders should actively invite:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Minority views<\/li>\n\n\n\n<li>Operational reality checks<\/li>\n\n\n\n<li>Discomforting data<\/li>\n<\/ul>\n\n\n\n<p>Silence is not neutrality. It is often information withheld.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">4. Speak from responsibility, not from role<\/h3>\n\n\n\n<p>Titles do not think, people do. Participants should speak from:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>What they see<\/li>\n\n\n\n<li>What they know<\/li>\n\n\n\n<li>What they are accountable for<\/li>\n<\/ul>\n\n\n\n<p>Not from what they assume others expect them to say.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">5. Listen to understand, not to prepare your response<\/h3>\n\n\n\n<p>Dialogue collapses the moment people stop listening. Practical discipline:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Paraphrase before responding<\/li>\n\n\n\n<li>Ask clarifying questions<\/li>\n\n\n\n<li>Test assumptions out loud<\/li>\n<\/ul>\n\n\n\n<p>If you cannot accurately restate another view, you have not earned the right to disagree with it.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">6. Allow constructive conflict, do not rush to harmony<\/h3>\n\n\n\n<p>Conflict is not a failure of leadership. Avoiding it is. Constructive conflict means:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Challenging ideas, not people<\/li>\n\n\n\n<li>Staying curious under pressure<\/li>\n\n\n\n<li>Holding tension without resolving it too quickly<\/li>\n<\/ul>\n\n\n\n<p>This is where real insight is created.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">7. Leaders regulate the room, not the outcome<\/h3>\n\n\n\n<p>The role of the leader is not to win the argument. It is to:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Slow the pace when certainty rises too fast<\/li>\n\n\n\n<li>Notice who is not speaking<\/li>\n\n\n\n<li>Name dynamics that block dialogue<\/li>\n<\/ul>\n\n\n\n<p>Authority is best used to protect the quality of the conversation.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">8. Close with explicit commitment<\/h3>\n\n\n\n<p>Dialogue without closure creates fatigue. Once a decision is made:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Name the decision clearly<\/li>\n\n\n\n<li>Test for commitment, not agreement<\/li>\n\n\n\n<li>Clarify what support looks like in practice<\/li>\n<\/ul>\n\n\n\n<p>Commitment means: <em>I will stand behind this decision, even if it was not my preferred option.<\/em><\/p>\n\n\n\n<h3 class=\"wp-block-heading\">9.
